DECISION.2026-09-22.PACKS-MOVE-TO-HOME

Decision

Pack tiles live on Home, a Family & Kids non-movie industry exists, and the onboarding category picker was built, shipped and then removed again.

Why

Three paying customers, all US, all Hollywood. Zero Indian conversion — on an app whose largest catalogue is Bollywood.

The store was reachable only through Settings → Change Packs. A player who never opened Settings never saw that anything was for sale, and the default Bollywood framing told US players the app was not for them before they got as far as looking.

Impact, as shipped

  • Home leads with the packs: one horizontal shelf per industry, owned packs first, a Save % pill per shelf, and a pinned footer carrying the deck summary and the Play button. There is no "Change Packs" burial and no pack store route at all — buying happens in a sheet over Home.
  • Family & Kids shipped as a hero industry, which is what lets the store be shown to someone with no interest in films.
  • Onboarding did not survive. The category picker shipped and was then removed; game-store.ts migrates it away in v3 → v4: "onboarding is gone, taking selectedIndustries and hasOnboarded with it". The first screen a new player sees is Home, with the free starter packs already selected.
  • packs records the resulting catalogue.

Why the onboarding step went

Not recorded in the code beyond the migration note. The visible consequence is that industry preference is now expressed by which packs you select on Home, which is the same signal with one fewer screen in front of the first game.

Status

Active.
